Day one is observation only. Supervisors run the floor with old habits while the new wallboard runs in parallel on a secondary screen. Note every question they ask — those become tooltip text.
By day three, retire one legacy report. Pick the report that duplicated a wallboard panel. If nobody asks for it by Friday, it stays retired.
Schedule a fifteen-minute huddle at shift change dedicated to reading the executive summary panel. One supervisor explains the top three numbers to the incoming lead. This builds shared vocabulary faster than a manual.
Capture two screenshots per shift during week one: one at peak volume, one at trough. Compare them in a brief Friday review. Peaks reveal whether ASA and staffing alerts align; troughs reveal whether idle-state reporting misleads.
End the week with a written list of deferred items — metrics you intentionally excluded, data feeds pending from IT, and revision requests for week two. Deferred items prevent scope arguments later.
